Five Findings
1. Almost nobody actually sells aging in place — the rankings are borrowed
Page 1 is general remodelers ranking with blog posts, not services: a Fresno design-build firm (Imagine Remodeling) ranks in the LA top 10 on one 2025 blog post; a Houston luxury GC (Marwood, #1 and #6) has exactly one buried paragraph of aging-in-place copy across ~380 pages; Remodelers of Houston ranks #2 purely on a CAPS credential page that sells no service. Of 8 profiled sites, 3 sell the work (Active Homes, Phoenix Home Remodeling's AIP funnel, EverSafe Showers). The demand is planning-heavy and long-tail — and the field is serving it with borrowed relevance.
2. The map pack is broken — and that makes it winnable
LA and Houston returned no map pack at all (Google surfaced a knowledge-graph box instead — not enough credible local entities to build a pack). Phoenix and Dallas packs contain a San Diego County company (Aging-In-Place Remodeling, Escondido CA · 4.5★/21) at #1 in both — exact-match business name beating proximity on a starved SERP — alongside a nonprofit and remodelers with 1 and 9 reviews. Meanwhile page-1 organic includes a Wasabi-S3-hosted mirror (#1 Phoenix) and a free Mailchimp placeholder (#1 Dallas). A verified local GBP + honest review velocity would trigger and win packs that are currently empty, gamed, or held from out of state.
3. Cost + funding content is the unowned conversion layer
Every market's PAA block is money: "How much does it cost to age in place?", "Does Medicare cover bathroom remodeling for seniors?", "How much can it cost to modify a home to accommodate an elderly parent?". Who answers with dollars: Phoenix Home Remodeling ($2,000–$4,000 curbless adder, $15K minimum, 2-year warranty with WarrantyPromise schema), EverSafe ($11,900–$22,500 published tiers), Marwood (a full cost/ROI table, e.g. whole-gut $100K–$350K at 50–70% ROI), Imagine Remodeling (named financing: Nelnet, 12-month same-as-cash / 4.99–10.99% APR, $3K–$150K). Everyone else: zero. Exactly one site (EverSafe) owns the veteran funding funnel — an 8-step VA HISA grant guide + Texas Agencies on Aging directory — and Call Before You Fall in the sibling study proved the alternative is password-walling that content. The funding-navigation lane is open in all four markets.
4. The buyer is the adult child — and dignity-first voice converts them
The emotional objection of this market is "my home will look like a hospital." Exactly one voice pattern handles it: Euro Design Build's "not a nursing home or a hospital" / spa-sanctuary framing, EverSafe's named case studies ("a 100-year-old and an 82-year-old"), "no sales pitch" promises, and a 1-hour response commitment ("we'll get back to you within 1 hour", 2-day installs). Active Homes leads with caregiver-empathy education (OT methodology: Assess → Analyze → Recommend → Design → Build). The losers sell safety hardware; the winners sell dignity, autonomy and speed — and the adult child is who's reading.
5. City-page machines rank — but only when seeded with real local data
The niche's biggest ranking assets are location inventories: EverSafe's 328 /serviceareas/<city> pages each carrying a "Local Snapshot" block with demographics and housing-age math ("median Dallas bathroom ~46 years old") + city FAQ + neighbor links; Active Homes' 39-city block + a city-page generator (dynamic-* sitemaps, 2023–24); Marwood's ~380 keyword pages + zip-code footer blocks. The failures are the same pattern minus the data: Euro's 8 thin city pages, Homework Remodels' duplicate AIP URLs and doorway families. Programmatic + genuinely local = the winning formula; pure templates invite filtering and, per Phoenix, invite S3 mirrors to outrank you.
